B2B SaaS demand generation: pipeline math, channels and useful content

A practical guide to B2B SaaS demand generation: working the pipeline math backwards, choosing channels by deal size and producing content sales will use.

Overview

The short answer

B2B SaaS demand generation is the discipline of creating enough qualified pipeline, at an acceptable cost, for the sales team to hit its number. It starts with arithmetic, not with channels: work backwards from the revenue target through win rates and conversion rates to the volume of qualified opportunities needed, then choose the channels and content that can produce that volume in your market. Companies that skip the math end up optimizing for leads nobody wants.

Do the pipeline math first

Growth & Digital · 2021

Every demand plan should begin with a one-page model. Build it with the sales leader, not for them.

  1. New ARR target for the year, from the board or operating plan.
  2. Average contract value (ACV) by segment. Mid-market and enterprise should be modeled separately because everything downstream differs.
  3. Closed-won deals needed = new ARR / ACV.
  4. Win rate from qualified opportunity to closed-won. Typical SaaS ranges are 15 to 30 percent; use your own history.
  5. Qualified opportunities needed = deals needed / win rate.
  6. Conversion from marketing-qualified or sales-accepted lead to opportunity. Often 20 to 40 percent when qualification is honest.
  7. Qualified leads needed = opportunities needed / that rate.
  8. Pipeline coverage. Sales leaders usually want three to four times the quota in open pipeline at the start of a quarter. Check the model against this.
  9. Allowable cost. Decide what you can pay per qualified opportunity given a target customer acquisition cost payback, and this gives you a budget ceiling for each channel.

A worked example: $4 million in new ARR at a $40,000 ACV is 100 deals. At a 25 percent win rate that is 400 qualified opportunities, and at a 30 percent lead-to-opportunity rate roughly 1,330 qualified leads for the year, or about 110 a month. If your target blended cost per qualified opportunity is $3,000, the annual demand budget is around $1.2 million before people costs. Now every channel decision has a number to answer to.

Choose channels by deal size and sales cycle

Growth & Digital · 2021

Channel fit is driven by ACV more than by industry. The table below is a starting point, not a rule.

ACV rangePrimary channelsSupporting channels
Under $10kProduct-led growth, SEO, paid search, review sitesEmail nurture, communities
$10k to $75kPaid search, LinkedIn ads, content, webinars, partnersOutbound, events, retargeting
Over $75kAccount-based programs, outbound, events, executive contentLinkedIn, analyst relations, customer advocacy

Paid search captures existing demand. It is the fastest channel to prove and the easiest to overspend. In competitive SaaS categories, cost per click of $20 to $80 and cost per qualified lead of $300 to $1,500 are common. Focus on high-intent and competitor terms, and send traffic to dedicated landing experiences, not the homepage.

LinkedIn advertising is expensive per click but precise. It works for mid-market and enterprise when the creative is genuinely useful, the audience is tight, and you measure it on pipeline influence over a quarter rather than direct form fills in a week.

Content and SEO compound. The best SaaS content answers questions buyers ask when comparing options and when justifying a purchase internally: pricing explanations, integration guides, comparison pages, implementation timelines, security documentation. Thought leadership has a place, but it rarely creates pipeline on its own.

Review sites and marketplaces matter in every segment because buyers check them regardless. Run a steady, honest review program. Under FTC endorsement rules, any incentive offered for a review must be disclosed and offered regardless of the review's sentiment.

Outbound and account-based programs are sales-led, but marketing owns the air cover: account lists, ads to target accounts, personalized content and intent data. Agree on the account list once a quarter and measure engagement at the account level.

Events and webinars work when they are small and specific. A 25-person roundtable with the right titles outperforms a 500-registrant webinar with the wrong ones.

Partnerships and integrations are the most underused channel in SaaS. Co-marketing with platforms your buyers already use brings trust you cannot buy.

Produce content sales will actually use

Growth & Digital · 2021

Most marketing content is never opened by a salesperson. Fix that by designing content around the sales process.

  • Before the first call: category explainers, comparison pages, pricing and packaging explanations, short product tours. These shorten discovery.
  • During evaluation: integration documentation, security and compliance summaries, implementation timelines, ROI calculators with transparent assumptions, customer stories by segment and use case.
  • For the internal champion: a one-page business case template, a slide the champion can drop into their own deck, and a clear "what changes in the first 90 days" document.
  • For procurement and legal: a standard security questionnaire response, a data processing summary and a plain-English contract overview.

Ask sales each month which questions they struggled to answer and which objections cost them deals. That list is your content roadmap. Then track content usage inside the CRM so you know what gets sent and what influences closed deals.

Measurement that holds up in a board meeting

Growth & Digital · 2021

Agree on definitions with sales and finance before the quarter starts.

  • Qualified pipeline created by month and by source, in dollars.
  • Pipeline-to-revenue conversion by source, lagged by your sales cycle.
  • Cost per qualified opportunity by channel, including creative and tooling.
  • Customer acquisition cost payback in months, blended and by segment.
  • Velocity: days from first touch to opportunity and from opportunity to close.
  • Coverage ratio at the start of each quarter against quota.

Use a simple attribution approach you can explain: first touch, last touch and a self-reported "how did you hear about us" field on every form. Multi-touch models are useful for analysis but should not be the only basis for budget decisions, because they are easy to game and hard to defend.

Mistakes that waste a year

Growth & Digital · 2021

Measuring leads instead of pipeline. Lead targets reward cheap, low-intent volume and poison the relationship with sales.

Launching channels before the math. Without an allowable cost per opportunity, every channel looks either fine or terrible depending on who is reporting.

Sending paid traffic to the homepage. Dedicated landing experiences aligned to the ad and the segment routinely double conversion rates.

Gating everything. You collect names and lose the buyers who would have read it and come back ready to talk.

Changing strategy every quarter. Most B2B channels need two sales cycles to judge fairly. Set kill criteria in advance and otherwise hold steady.

Ignoring the product. Trial and onboarding experience is part of demand generation. A leaky trial doubles your cost per customer.

Treating compliance as an afterthought. Email marketing must comply with CAN-SPAM, any SMS outreach with the TCPA, and website data collection with state privacy laws such as California's. Build consent and preference management into your systems from the start.

How Sigma Extreme approaches this

Growth & Digital · 2021

We start with discovery: the pipeline model, your ICP and segments, sales cycle data, current channel performance and what sales actually needs from marketing. Plan turns the model into a quarterly demand plan with a budget ceiling per channel, kill criteria, content priorities and a measurement framework agreed with sales and finance.

Build is where the connected approach matters. Brand work sharpens positioning so every ad and page says one clear thing. Web work produces landing experiences, comparison pages and a conversion-focused site. Growth work launches and manages the channels. Automation work connects forms, enrichment, routing, CRM and reporting so a lead reaches the right rep within minutes and every dollar is traceable to pipeline. Improve runs monthly against cost per qualified opportunity and quarterly against pipeline-to-revenue, with experiments scoped in advance rather than reactive changes.

How we've done it before

Growth & Digital · 2021

A representative example is our Performance Growth Sprint engagement. A B2B software company had paid channels running but no agreed definition of a qualified opportunity and no connection between ad spend and pipeline. Over a focused sprint we rebuilt the pipeline model with sales, restructured campaigns around high-intent segments, replaced homepage traffic with dedicated landing experiences, and wired attribution through to the CRM. The company left the sprint with a cost per qualified opportunity it could track weekly and a channel mix it could scale or cut with confidence.

FAQ

Frequently asked

What is the difference between demand generation and lead generation?

Lead generation captures contact information, usually by gating content. Demand generation creates and captures buying intent, measured by qualified pipeline and revenue rather than form fills. In practice most SaaS teams need both, but the budget and the targets should be set against pipeline, not lead volume.

How much should a B2B SaaS company spend on demand generation?

Growth-stage SaaS companies commonly spend 20 to 40 percent of new annual recurring revenue on sales and marketing combined, with marketing taking roughly a third to a half of that. A simpler check is customer acquisition cost payback: under 12 months is strong, 12 to 24 is normal, and beyond 24 months the model needs attention.

Does gated content still work for SaaS?

It works for capturing names, and poorly for creating pipeline. Buyers increasingly research without filling out forms. A reasonable approach is to ungate educational content, gate only genuinely high-value tools or data, and use intent signals and retargeting to follow up with people who engage repeatedly.

How long does demand generation take to show results?

Paid channels show leading indicators in four to eight weeks. Qualified pipeline typically lags by one sales cycle, so a 90-day cycle means a full quarter before you can judge properly. Organic and content programs take six to twelve months to compound. Set expectations against your sales cycle, not against the calendar.
