Email and SMS marketing for ecommerce: flows, frequency, list growth

The ecommerce email and SMS marketing strategy that works for US stores in 2026: which automated flows to build, how often to send, and how to grow a compliant list.

Overview

The short answer

An ecommerce email and SMS program that works has three parts: automated flows that run on customer behavior, a campaign calendar that sends two to four relevant messages a week, and a list growth engine that captures a few percent of visitors with proper consent. Done well, owned channels typically account for 20% to 35% of a US store's revenue at a fraction of the cost of paid acquisition. This guide covers the flows to build first, how to set frequency without burning the list, and how to grow it legally.

Start with flows, not campaigns

Growth & Digital · 2022

Flows are messages triggered by what a customer does. They run every day without anyone writing a new email, and they consistently out-earn campaigns per message sent. Build these in order of value:

1. Welcome series (3 to 5 emails over 7 to 10 days). Deliver the sign-up offer immediately, then introduce the brand, the best-sellers, the social proof and the reason to buy now. Open rates on the first message are often the highest of anything you send, so make it count. Exclude anyone who purchases mid-series.

2. Abandoned checkout and abandoned cart (3 emails over 3 days). Reminder, reassurance, then optional incentive. Cover browse abandonment as a lighter version for identified visitors who viewed a product but never carted.

3. Post-purchase (3 to 4 messages). Order confirmation is transactional, but the messages after it are not: how to use the product, what to expect, a request for a review after delivery, and a cross-sell timed to the usual reorder window. Reviews requested here feed the product pages that lift conversion.

4. Win-back (2 to 3 emails). Triggered when a customer passes their expected reorder window without buying, typically 60 to 120 days depending on category. Lead with what is new, not a discount; add the incentive only in the final message.

5. Replenishment or subscription prompts for consumables, timed to the median reorder interval from your own order data.

6. VIP and loyalty flows that recognize the top 10% of customers by spend with early access and genuine perks, not just more emails.

A store with these six flows running cleanly usually finds that flows produce a large share of owned-channel revenue while campaigns do the rest.

Where SMS fits

Growth & Digital · 2022

SMS is not email with fewer characters. It is a high-attention, high-cost, high-risk channel that works best for a small number of time-sensitive moments:

  • Abandoned checkout reminder (one message, about an hour after)
  • Shipping and delivery updates (transactional, but builds the habit of opening)
  • Back in stock and low stock alerts for items the customer asked about
  • Launch and sale announcements to opted-in subscribers
  • VIP early access

Keep marketing texts to two to six a month per subscriber. Click rates typically run several times higher than email, and so do opt-outs when you overdo it.

The legal frame is strict. The TCPA requires prior express written consent for automated marketing texts, collected with a clear disclosure (recurring automated marketing messages, not a condition of purchase, frequency, "message and data rates may apply," how to opt out) and an affirmative action by the customer. Statutory damages run $500 to $1,500 per message and class actions are routine. Federal quiet hours are 8 a.m. to 9 p.m. recipient local time, and several states are tighter, so set quiet hours by the subscriber's area code and default to the strictest. Honor STOP instantly. Register your brand and campaign for 10DLC through your SMS provider before sending a single message.

Email compliance basics

Growth & Digital · 2022

CAN-SPAM does not require opt-in, but it does require accurate header and sender information, a non-deceptive subject line, a visible physical mailing address, a clear identification of the message as an ad where relevant, and a working unsubscribe honored within ten business days. In practice, send only to people who asked, because inbox providers judge you on engagement.

Deliverability is where most programs quietly fail. Authenticate your sending domain with SPF, DKIM and DMARC; Gmail and Yahoo require it for bulk senders along with one-click unsubscribe and a spam complaint rate held under roughly 0.3%. Warm up any new sending domain gradually, and suppress subscribers who have not engaged in 120 to 180 days from campaign sends while keeping them in flows.

If you sell anything health-related, be careful about implying treatment benefits, and if you collect any health information, HIPAA may apply to how you store and message it. Take advice before building flows around it.

Setting frequency without burning the list

Growth & Digital · 2022

The right cadence is set by segment, not by brand. A simple framework:

  • Engaged (opened or clicked in the last 30 days): two to four campaigns a week is fine, especially in Q4.
  • Cooling (30 to 90 days): one to two a week, with your best content and offers.
  • Dormant (90-plus days): monthly at most, or a dedicated re-engagement series, then suppression.
  • Recent purchasers: suppress from promotional campaigns for a week or two so the post-purchase flow can do its work.

Watch three numbers per send: unsubscribe rate (hold under about 0.3%), spam complaints (well under 0.1%) and revenue per recipient. If the first two climb while the third stays flat, you are sending too much to too many.

Campaign content that earns the open

Growth & Digital · 2022

Campaigns fill the gaps between flows. The ones that reliably perform for US stores:

  • New arrivals and restocks, sent to people who viewed or bought related categories
  • Education: how to use, how to choose, how to care for
  • Social proof: a customer story, a review roundup, user-generated photos (with permission and FTC-compliant disclosure if anything was given in exchange)
  • Seasonal and gifting guides built around US holidays and events
  • Limited offers with a real end date

Design for the phone first, keep one primary call to action, and use plain text or light templates for at least some sends; they often outperform heavy designs. Build a reusable design system for email so new campaigns take hours, not days. Our video and content production team often produces a month of email and SMS assets from a single shoot so the program never runs dry.

Growing the list

Growth & Digital · 2022

Aim to capture 2% to 5% of site visitors. The levers that matter:

Form placement and timing. A single pop-up triggered on exit intent or after 30% scroll, not on page load. Embedded forms in the footer and on blog content. A sticky bar on mobile.

The offer. A percentage off the first order is standard; free shipping, a gift with purchase or early access work for brands protecting price integrity. Test a two-step form: email first, then phone with its own SMS consent language.

Checkout capture. Ask for email early in checkout and present a clearly labeled marketing opt-in checkbox. Do not pre-check it.

Off-site sources. Quizzes and finders that require an email to see results, giveaways with partner brands, event and retail sign-ups, and package inserts for customers who bought elsewhere.

Hygiene. Validate addresses at capture, remove hard bounces immediately, and sunset dormant subscribers so your sender reputation stays healthy.

Measure list growth by new subscribers who make a first purchase within 60 days. A list that grows and never buys is a cost.

Measuring the program

Growth & Digital · 2022

Report monthly on:

  • Owned-channel revenue share, split flows versus campaigns, email versus SMS
  • Revenue per recipient by flow and by campaign type
  • List growth net of unsubscribes and cleaning
  • Deliverability: inbox placement, complaint rate, bounce rate
  • Flow coverage: what share of abandoners, purchasers and lapsed customers actually received the relevant flow

Attribution windows in email platforms are generous. Set a conservative window (clicks within a few days, not opens within a week) so the numbers you report are ones you can defend.

How Sigma Extreme approaches this

Growth & Digital · 2022

Discover: we audit the existing account for flow coverage, deliverability health, consent capture and segment performance, and map where revenue is leaking. Plan: we agree the flow roadmap, the campaign calendar by segment and the list growth targets with the compliance rules written in. Build: our ecommerce growth team builds and copywrites the flows and campaigns, the creative team supplies the asset system, and AI and workflow automation connects the store, messaging platform, reviews tool and support desk so triggers fire on real events and purchases stop every sequence. Improve: we review revenue per recipient, complaint rates and flow coverage monthly and iterate. Because brand, growth, web and automation sit together, the sign-up form, the welcome email and the landing page it points to are built as one experience.

How we've done it before

Growth & Digital · 2022

The Always-On Content Engine engagement is the representative pattern for the content side of this work: one strategy turned into a steady flow of multi-format assets, so email and SMS campaigns, social posts and site content drew from the same production rhythm rather than competing for it. For an owned-channel program that means campaigns are never blocked waiting for creative, flows can be refreshed seasonally without a new brief each time, and the brand voice stays consistent from the pop-up through the post-purchase series.

FAQ

Frequently asked

How much revenue should email and SMS drive for an ecommerce store?

A mature US store typically attributes somewhere between 20% and 35% of total revenue to owned channels, with automated flows producing a disproportionate share of that for the effort involved. Stores under 15% usually have a list capture or flow coverage gap. Treat the figure as a health indicator rather than a target to inflate with aggressive attribution settings.

How often should an ecommerce brand email its list?

Two to four campaigns a week is the normal range for engaged segments, with lower frequency for subscribers who have not opened in 60 to 90 days. Frequency itself is less important than relevance and segmentation. Watch unsubscribe and spam complaint rates per send and pull back as soon as they climb.

Do I need separate consent for SMS and email?

Yes. Email marketing falls under CAN-SPAM, which allows sending without prior consent as long as you honor unsubscribes and include required information, though a consented list performs far better. SMS marketing falls under the TCPA, which requires prior express written consent collected with specific disclosures. A single checkbox that covers both channels is not sufficient for SMS.

What is a good email list growth rate?

Capturing 2% to 5% of site visitors as new subscribers is a reasonable range for a well-placed sign-up form with a sensible incentive. Growth should be judged net of unsubscribes and list cleaning. A list that grows fast but never purchases is a cost, not an asset, so track new subscribers who buy within 60 days.
